I speak to data leaders all the time, and one of the most common patterns is conflicting numbers, people not agreeing simple definitions or teams aligning once and then six months later having to start the same debate all over again.
Here is the thing... Most of the time, that problem gets described as a reporting issue. A dashboard shows one number, another team shows a different one and everyone starts blaming the tool or each other.
But that is usually not the real problem. The real problem is that the organisation has not agreed, maintained and governed the semantic meaning behind the data. So when people ask what revenue means, what an active customer means, what counts as a return or which date should drive the metric, the answer depends on who you ask.
That was already a problem long before AI entered the conversation. We were seeing this ten years ago with self-service analytics, and frankly with internal BI teams as well, where the real debate was not the dashboard itself but the meaning behind the numbers. In the age of AI, NLP and Copilot-style experiences, that same issue has not suddenly appeared out of nowhere. It has just become far more critical, because now the pressure to use AI is exposing the weakness of those foundations even faster.

What a Power BI semantic model actually is
When people hear "semantic model", they may be thinking of something technical sitting quietly in the background, but the truth is that undersells the importance of it. In Power BI, the semantic model is where you define the business layer that sits between raw data (or data warehouse - depending on your setup) and the questions the business wants answered. That includes trusted measures, relationships that give numbers context, business logic, naming that makes sense to humans and governance that helps keep outputs consistent.
So yes, the report matters, the visuals matter and the user experience matters. But the semantic model is what tells Power BI (plus other BI vendor applications) and increasingly AI, what the business actually means. Think about it. If sales is one measure in one report, a different measure in another report and a vaguely similar SQL calculation in a chatbot or agent, you do not have one answer surfacing in different places. You have multiple interpretations competing with each other. If you are wondering if this is common, I have to say yes, it is fairly common.

Why this matters more now that AI is in the room
The more data, tools, teams and platforms you add, the easier it is for confusion to creep in. Now add AI on top and suddenly people are not just clicking filters in a report. They are asking natural language questions, expecting narrative answers, requesting summaries, generating SQL, comparing trends and relying on systems to interpret intent correctly. That is especially true as large language models (LLMs) start sitting closer to reporting and analytics experiences.
That sounds efficient, and in the right setup it can be. But AI needs more than raw data. It needs business meaning. It should not be forced to guess from messy tables, disconnected fields, technical column names, duplicated measures or unclear definitions. If you give AI weak foundations, it does what these systems often do very well: it produces something that sounds confident, polished and helpful... and it can still be wrong.
That is the risk people underestimate. The problem is not only that AI might fail loudly, the more dangerous outcome is that it succeeds quietly with the wrong logic. Maybe it uses the wrong date field, maybe it groups data at the wrong level, maybe it calculates "sales" using gross order value when the business reports recognised net sales after returns or just maybe it answers a question using a table that looks relevant on paper but does not reflect the governed business definition. That is how organisations end up making decisions based on credible-looking but untrusted outputs.
The semantic model is the foundation of trustworthy AI
I get this all the time in workshops I run. Teams want better self-service, better dashboards and now better AI experiences. But underneath that ambition is usually the same basic question. Can the business trust the answer? That is where the semantic model comes in. A strong Power BI semantic model gives AI a much better foundation because it allows you to define once and use everywhere. Instead of every report, analyst, user or agent reinventing the logic, the model becomes the place where the logic is governed.
That matters for some very practical reasons listed below:
- AI needs business meaning, not raw fields: A measure called Net Sales with a proper definition, description and governed logic is far more useful than leaving an AI tool to decide between ten vaguely named numeric columns or having to scrape through long tables to calculate it on the fly.
- Less guessing means more trust: If the relationships in the model are clear and the dimensional structure is sensible, the chances of AI misreading the question or breaking the calculation drop.
- Complex calculations belong in governed DAX and model logic: The more important the measure and KPI, the less you should want it rebuilt on the fly through ad hoc AI interpretation. As I said above, you do not want it going through long messy tables to derive the calculation on the fly.
- Time intelligence becomes far more dependable when the model is properly structured: Think year-to-date, prior year, rolling periods and trend analysis all become more consistent when the date logic is part of the model design rather than something each consumer tries to recreate.
- Drill-down and traceability still matter: It is not enough for AI to tell you the answer. People still need to understand what sits behind it, how it was derived and whether it aligns with the business definition they operate against, especially when that answer is feeding decision-making.
- Governance, security and compliance must carry through into the AI experience as well: If certain fields should not be exposed, if some users should only see a restricted slice of the data or if certain definitions need controlled ownership, that cannot stop at the report layer. It has to be reflected in the model and in the way AI is allowed to interact with it.
A single version of truth is built, not declared
I find “single version of truth” gets thrown around too easily, but the phrase only means something if the model underneath has been designed properly. It is not achieved because someone writes it on a governance slide or says it in a steering meeting. It is achieved when the business definition of revenue or sales is agreed once, documented properly within a catalogue or data dictionary, built into the model and reused consistently. It is achieved when customer, product, date and geography are structured in a way that supports the questions people actually ask, when measures are curated, named clearly and described well enough that other people can use them without guessing and when permissions, visibility and ownership are taken seriously. That is why good semantic modelling is not fluffy governance language. It is the actual mechanism by which trustworthy reporting and trustworthy AI become possible.

Why the semantic model matters more than ever
For years, most of the attention in Power BI projects naturally went to the reporting layer, because that was the visible output users interacted with. Now to be clear, that still matters. Report design, usability and the final user experience are still a huge part of whether a solution actually lands with the business and if you follow Metis BI, you will know this is the case. But in the space of AI, more pressure should be placed on the underlying semantic model as well. Users will still be clicking through reports, of course, but they will also increasingly be asking questions in natural language, expecting systems to interpret intent correctly and relying on AI-generated outputs that still need to reflect the right business meaning.
That is why the semantic model matters more than ever. It is the layer where definitions, logic, structure and trust need to hold together. Throughout my time working with Power BI and data analytics, which is now over a decade, I have been consistently making the same point: the foundations matter, the semantic model matters, the governance around it matters and consistency matters. None of that has suddenly become important because AI arrived. It was already important but again as I said earlier in this blog and it's worth repeating... AI has simply made the consequences of getting it wrong much more obvious and much more immediate.
So while the report remains critical, the semantic model now carries even more responsibility than it used to. It is no longer only supporting the report behind the scenes. It is increasingly the layer that gives AI and conversational experiences the business context behind the data. If that foundation is weak, AI does not solve the problem, it just exposes it faster. That also means teams need to take more ownership of maintaining the semantic model’s accuracy, richness and relevance over time, from business rules and definitions through to permissions, naming, field visibility and the boundaries of what the model is actually there to support.
AI readiness in Power BI is not only a feature switch
A mistake I see is people treating AI readiness as if it starts when someone simply enables Copilot and gets the right license. Far from it! AI readiness in Power BI starts much earlier, with good modelling, business-friendly naming, strong metadata, sensible control over which fields should be visible and which should not and enough context, descriptions and governance that a question asked in plain English has a fair chance of mapping to the right thing. It also starts with users understanding what the model covers, what it does not cover and where the definitions come from.
This is exactly why I keep coming back to the semantic model as the foundation of trustworthy AI. AI is not creating the truth. It is consuming, interpreting and surfacing what you have prepared. If that preparation is weak, the output becomes fragile. If it is strong, the experience becomes far more reliable. That is why the practical issues here are usually not mysterious. In most cases, the real blockers are poor naming, too many visible fields, weak metadata, missing synonyms, weak governance and unclear ownership. Those are model and governance problems before they are AI problems.

Improving the semantic model should be ongoing, not one-off
Another shift worth calling out is this... as users start asking real questions in natural language, they expose ambiguity much faster and that is useful. You start to see where the naming is weak, where two measures sound similar but mean different things, where the model is missing context or where users are asking perfectly reasonable questions that the model simply cannot answer clearly.
That feedback should not be treated as a failure of the user but should be seen as input for improving the semantic model. In other words, the model should get stronger as real business questions reveal gaps, ambiguity and missing metadata. Over time, that becomes a maturity step, not a one-off setup exercise.
In practical terms, that can mean refining descriptions, adding synonyms, tightening field visibility, improving measure naming, documenting conditions or simply going back to the business to resolve a definition properly instead of letting the ambiguity linger. That is how trust improves. Not through hype, but through iteration.
A brief word on Microsoft Fabric IQ
Microsoft is clearly pushing further in this direction and MS Fabric IQ is part of that story. Based on Microsoft’s current documentation, Fabric IQ is a Fabric workload in preview that is designed to unify data across OneLake and organise it according to the language of the business, so analytics, AI agents and applications can work from more consistent meaning and context. It brings together items such as Ontology, Plan, Graph, Data agent, Operations agent and Power BI semantic models, which gives a pretty good sense of where Microsoft is heading. The direction of travel is clear enough: less fragmentation, more shared business meaning and stronger grounding for analytics and AI across the wider Microsoft Fabric estate.
That is interesting and it is worth watching, but let me be careful here. Fabric IQ is still early and still in preview, so I would not overstate it. More importantly, it does not replace the importance of the Power BI semantic model - for me as of now. If anything, it reinforces the same point this whole blog has been making. Microsoft still positions Power BI semantic models as the trusted layer for reporting, calculations, relationships and governed self-service BI, and IQ builds on that wider idea of shared meaning rather than making the semantic model irrelevant.
That is the key point for me. Fabric IQ looks like Microsoft’s broader move to extend shared business meaning across more of the Fabric platform, especially where agents, operational context and cross-domain reasoning come into play. But for governed, business-facing insight in Power BI, the semantic model remains a core building block today. So yes, Fabric IQ is relevant, and yes, it fits the wider shift towards more semantically grounded AI, but it should be seen as an extension of the same principle rather than a reason to care less about the model underneath your reporting estate. What organisations should do now
If you are serious about trustworthy AI in Power BI, do not start by judging it on how impressive the AI experience looks in a demo. Start with the model. The right questions are not whether the AI feature looks impressive in a meeting, but whether your key measures are defined once and clearly, whether the relationships in the model are correct and whether your facts and dimensions are clean enough to support proper slicing, drill-down and time intelligence. You also need to ask whether naming and metadata are good enough for a business user rather than only the developer who built it, whether field visibility, permissions and governance are aligned to how people should actually consume the data and whether the model is being actively maintained as new questions, new use cases and new ambiguities emerge.
That is the work that makes AI more trustworthy. Not because AI suddenly becomes magic, but because it has a stronger semantic foundation to work from.
